Balanced Scorecards Workbook

This workbook is designed to help you begin to put a balanced scorecard system in place in your organization. In addition to describing the key components of the process and how they work, it also contains the necessary worksheets and examples to help you get things going. The implementation process is not complicated, and it does not require a lot of time if you already have a fairly solid measurement system in place. Even if you don't, just by working through some of the initial steps and exercises, you can make a lot of progress in your pursuit of process excellence.

Why is balance important?

Sports provide perhaps the best examples of why balance is necessary in order to reach high levels of performance. How many football teams have you seen fail to win the Super Bowl because they had a great defense, but only a mediocre offense? How many baseball teams have failed to win the World Series because they did not have a solid mix of pitching, defense, and hitting? In organizations, balance is equally important. You can realize great cost control results, only to discover that you have failed to satisfy the needs of your customers. Conversely, you can go broke trying to meet every customer demand - you have to find the balance points in any system to perform at high levels!

How can this workbook help you?

The concepts and tools in this workbook focus on how to (1) define the key performance areas that you need to concentrate on, (2) use weighting to indicate the relative importance of each of these areas, (3) identify key measures for each performance area, and (4) use scorecards to help link each associate's job to these performance areas. This scorecard system can also be used to support your organization's formal recognition process and compensation system.

Does this have to be a system-wide initiative?

No - even a single workgroup can benefit from using these tools and discussing the concepts amongst themselves. Most groups need to gain clarity about what their key performance areas and measures are, and which of these areas are the most important to focus on. The tools in this workbook, like others that I have created, are designed to help organize your thoughts and to create dialogue between team members. To get the maximum benefit of course, a system-wide initiative is needed, but you can improve workgroup performance as well by using these tools.

How do you know this stuff really works?

I created this workbook to document the actual steps I had taken and the tools I had developed in two different organizations to put scorecards in place. I learned what works and what did not through experimentation -- what exists in the workbook today is not what I started out with. That's good, because my learning efforts helped me identify easier ways to accomplish the same goals and provided me with the insight necessary to explain how the process works in a much clearer manner. I have also presented full day, half day, and one hour workshops on this topic to a variety of groups. With each presentation I learned how to explain the process more clearly, how to improve the tools so that they are easier to use, and how streamline the process so that each step required is more value added then it had been. This process works, even if you modify my work and put your own version of the process in place.

He has also served as an Examiner, Senior Examiner, and Alumni Examiner for the Malcolm Baldrige National Quality Award for nine years.
